From AI vision workshop to prioritised roadmap in one day

Starting point

An InsurTech for occupational pensions had many AI ideas on the table — across product, sales and operations. What was missing was agreement: which three use cases first, measured against benefit, feasibility and data readiness. Without that order, the roadmap would fracture before the first sprint.

What we did

We facilitated a one-day vision workshop with product, sales, ops, IT and management. Use-case collection, sharpening, assessment on benefit and feasibility, planning poker for effort. Output: a prioritised list with a clear build recommendation for the first three use cases and a short note on data readiness.

Results

1 day

from blank slate to prioritised use-case list

11

use cases identified, sharpened, assessed

3

starter use cases with build recommendation

5

roles in the room (product, sales, ops, IT, management)

What we learned

AI prioritisation is rarely a shortage of ideas. It is a shortage of shared assessment. A structured day with the right roles in the room creates more alignment than three months of internal debate. The value is the shared yes — not the perfect list.

This is the summary. How we approached it methodologically — which architectural decisions we made, what we discarded and which patterns can be transferred to other contexts — we discuss in a personal conversation.

Not because we want to sell you something. But because this depth is what our clients engage us for — and it does not belong on the open internet.
